Once you've got more than one truck on the road, "how's the business doing" stops being a useful question and "how's each truck doing" becomes the one that actually matters. Two trucks can generate the same total revenue while one is carrying the business and the other is barely covering its own costs, and you'd never know it looking at combined numbers alone.

Building a real truck profitability system starts with tagging every invoice and every job-related expense by truck, not just by customer or date. In Xero, this means using tracking categories consistently, from the moment a job is scheduled through when materials are purchased and labor is logged against it. Consistency is the part that trips people up. If half your invoices get tagged and half don't, the report you pull at the end of the month is only telling you half the story.

Once that tagging is happening reliably, the report itself is simple: revenue by truck, minus materials and labor tied to that truck's jobs, gives you gross profit by truck. Divide your shared overhead, things like insurance, office staff, and marketing, across your trucks in a way that makes sense for your business, and you get a real picture of what each truck contributes to the bottom line.

What you do with that information depends on what it shows you. A consistently underperforming truck might mean a technician who needs more training, a truck that's spending too much time on low-value calls, or a service area that isn't generating enough demand to justify the coverage. A consistently strong truck might be a signal to figure out what that tech or that route is doing right and try to replicate it elsewhere in the business.

None of this is about micromanaging your crew. It's about making decisions with actual data instead of gut feel, especially when you're deciding whether to add a truck, replace one, or restructure routes and territories.

If you've got two or more trucks running and no clear picture of what each one actually contributes, that's a gap worth closing before your next equipment or hiring decision.
